The delivery plan is structured across three 30-day phases, each with defined objectives, gate criteria, and declared dependencies. Phase 1 proceeds on current baseline; Phases 2 and 3 are contingent on confirmed funding.

Dependencies

Phase 1 proceeds on current engineering baseline. No GPU quota is required to complete Phase 1 deliverables. Dependency: Assessor engagement for evidence pack review is welcomed during this phase.

Phase 2: Days 31–60 — GPU Benchmark Cycle

  • Funded GPU benchmark cycle execution
  • Comparative reporting against declared Phase 1 baseline criteria
  • Model checkpoint publication with provenance records
  • Evaluation pipeline hardening and repeatability verification
  • Pilot candidate packaging initiated

  • Benchmark report published with reproducible methodology and results
  • Comparative baseline documented against Phase 1 declared criteria
  • Pilot packaging in draft with at least one UK-hosted infrastructure target documented

Dependencies

Funding dependency: Phase 2 requires confirmed funding for GPU compute costs. Phase 2 cannot commence until funding is confirmed and GPU quota is provisioned.

GPU quota and provisioning are an actively managed dependency. Multiple provider options have been evaluated. This dependency does not block Phase 1 baseline consolidation, CI hardening, documentation, or governance preparation.

Phase 3: Days 61–90 — Harden and Demonstrate

Planned — Phase 2 completion dependent

Objectives

  • Production hardening and reliability baseline establishment
  • Pilot-readiness packaging complete
  • Stakeholder demonstrations with governance evidence presented
  • Deployment pathway documentation for UK-hosted contexts
  • Model card and audit evidence publication

Gate criteria

  • Pilot-ready deployment package documented for at least one UK-hosted target
  • Governance evidence pack complete and reviewed
  • At least one structured stakeholder demonstration completed with feedback captured
  • Model card published with performance characteristics and limitations declared
